ADR, occupancy and RevPAR: reading hotel performance

ADR is the average rate of rooms sold, occupancy is the share of available rooms occupied, and RevPAR combines the two.

ADR is the average rate of rooms sold, occupancy is the share of available rooms occupied, and RevPAR combines the two. Each measure can mislead on its own. An investor needs the calendar, guest segments and calculation rules.

Check the denominator

Occupancy depends on which rooms count as available. A room under long-term renovation, a staff block or a temporarily closed floor changes the denominator. ADR depends on what is counted as room revenue: taxes, meals, cancellations and complimentary rooms must be treated consistently. Ask for the reporting methodology, not just a chart.

Break annual averages down by season and channel

Annual RevPAR conceals months when the hotel needs working capital. Average ADR conceals group discounts and expensive event dates. The sales channel matters too: the same room rate produces a different result after OTA commissions and direct-booking costs.

The INE hotel occupancy survey and city tourism data provide external benchmarks. They describe the market but cannot establish the future performance of a particular hotel.

An example of reading the report

A hotel's ADR rises while occupancy falls. This may reflect a successful shift in guests, or a loss of volume after a channel was closed. The analyst examines RevPAR, commissions, cancellations and each segment's contribution. If net revenue per available room has not improved, higher ADR alone is not a success.

Compare the conclusion with DNPI's hotel KPI guide, then carry the measure through GOP to cash flow. In the hotel investment roadmap, this analysis follows checks on the address and documentation; it does not replace them.

Diagnose with additional cuts of the data

RevPAR by room type shows whether a premium category hides weakness in standard rooms. Day-of-week data separates business demand from weekends. Booking lead time and pace reveal a change in guest behaviour before it appears in the monthly result.

Segments should be mutually exclusive and stable over time. If the team reclassifies groups or corporate guests, last year ceases to be comparable. Retain a mapping between old and new categories and recalculate the history on a common basis.

Look separately at availability. Closed rooms lower the occupancy denominator but may hide a technical problem. A report should show at least the physical room stock, available rooms and the reason for each exclusion. This connects KPIs to CAPEX.

A useful monthly commentary answers what changed, why and what decision is needed. “RevPAR below budget” is not enough. Show the contributions of rate, occupancy, channels and available stock before changing sales, costs or the forecast. Keep the original data export so the classifications and calculations can be audited later.
